Design a warehouse inventory discrepancy study
Define counted stock, movement boundaries and review outcomes before comparing inventory discrepancies across operating periods.

An inventory study begins with a physical boundary, counting unit and record to compare. Choose a specific warehouse area and state whether the study covers all stock there or selected products. Identify variants, lots and stock condition where they affect the comparison. A research question might ask which recorded activities recur around confirmed discrepancies within that defined scope.
Use a dated system snapshot and a documented count window. A whole-location physical count and a sellable-stock report can include different units. Agree how reserved, staged, held and returned goods appear in each measure. Retain the counted quantity before any correction so a later balance adjustment cannot erase the original observation.
Distinguish the counting task from the difference review
Microsoft’s Dynamics 365 documentation separates creating counting work, performing the count and reviewing differences. It also notes that open counting work does not automatically block stock reservation or outbound processing. These product-specific examples show why a study protocol should state the movement control actually used at the participating facility.
Decide whether movements will pause or whether a boundary movement log will reconcile them. Confirm the responsible person and the procedure for urgent receipts or departures during the count. Record both physical movement time and posting time when available. A reservation is an allocation change; check the inventory definition before using it to explain a physical difference.
Record the selected scope without expanding its meaning
Microsoft’s partial-location counting process can target products or variants while ignoring other stock. A selected-item count therefore has a different population from a full-location count. Use that distinction when preparing the study, regardless of the software used. The work completed and the stock population tested belong together in the result.
List the selection reason for each SKU and location, such as repeated short picks or a permitted random selection. A study of troublesome items can describe those items, but its difference frequency does not estimate the entire warehouse’s frequency. Include the eligible population and selection procedure in the research proposal. Do not silently replace missing observations with convenient items.
Preserve signed differences and their absolute size
For each comparable row, calculate counted quantity minus the expected quantity at the agreed comparison time. Keep that signed difference and its absolute value. Signed totals help reconcile a balance; absolute totals show the amount of mismatch without cancellation. Both require one counting unit or separate reporting groups when units cannot be meaningfully combined.
An invented example has two comparable SKU-location rows. One is three units above its expected balance and the other is three below. The signed total is zero, while the total absolute difference is six units and both rows differ. A net-zero total would hide the two observations. This example establishes no acceptable variance threshold.

Separate suspected causes from resolved outcomes
Attach receiving, picking, transfer and returns references that might explain the discrepancy. Use a suspected cause until the evidence supports a reviewed finding. A late posting, wrong unit conversion, movement to another zone and a counting mistake require different follow-up. A cause label alone should not authorize a stock adjustment or determine responsibility.
Retain the first count, recount, movement reconciliation, proposed correction, approving role and final stock-state outcome. Review a held item’s condition and release permission through the agreed operation. Data reconciliation can establish a quantity relationship without establishing that the item is suitable for sale. Compare operating periods with the same measurement rules
Track the eligible and completed count rows, rows awaiting review, observation dates and stock selection in each period. Keep the initial observation rate separate from the rate after recount or reconciliation. Show changes in SKU mix and movement activity before interpreting a trend. Repeated observations of the same problem location are related observations, rather than new independent facilities.
