Slow-moving stock needs a physical and commercial review before a handling instruction. List the SKU, variant, owner, quantity, location, receipt or batch reference and last reconciled count. Separate goods approved for sale from goods awaiting inspection, incomplete sets or customer returns. Compare the work and cost on the same basis
Build a simple decision record for each option. Include affected quantity, goods value used for the review, proposed materials, handling work, storage or movement requirements and the quoted charges that apply. State who provides each estimate and what is still awaiting confirmation. Include the cost of moving goods if the action involves another site. A low handling rate is not a full comparison when an option also requires new boxes, labels and onward transport.
Use a limited batch to evaluate uncertain work. For example, select an agreed quantity for packaging review while holding the rest unchanged until the result is checked. Record the selection and its purpose so the trial can be repeated or stopped without confusing it with the entire stock pool. Keep projected recovery separate from actual receipts. Give the warehouse a specific authorisation
An executable instruction identifies the SKU and quantity, current location, permitted work, packing or material version, cost approval and destination. If goods will be redistributed, provide the destination and accepted receiving arrangement. Where the action is a supplier-return proposal, obtain a separately reviewed movement plan before any stock is released.
Define what the team should do if it discovers different goods, a quantity shortage, missing accessories or an unexpected condition. Hold the affected quantity, record the observation and request the next instruction. Do not treat a general request to clear old stock as permission to dispose of everything. Reconcile the goods after the approved work
After handling, compare the starting quantity with the goods now held, released, repacked, awaiting review or otherwise accounted for in the approved record. Retain component quantities where kits have been made. Goods issued into work and finished products should have a consistent link so they are not counted twice. Record any observed damage or unusable material without assuming that its final handling is already authorised. Every unresolved quantity needs a location and an owner.
For onward dispatch, keep the final package count, contents, measurements, address and carrier reference linked to the stock instruction. For a sale promotion, ask the commercial owner for actual orders, cancellations and returns during the review period. Warehouse release is useful evidence of movement, but does not establish final net sales or profit. Combine the operational and commercial records carefully so the review can explain what changed without overstating the result.
Review the result before repeating or expanding it
At the agreed review point, record the actual quantity affected, work completed, verified costs and observed outcome. Compare those results with the purpose chosen at the start. If a packaging trial improved readiness for dispatch, say that; if a promotion generated orders, report the actual orders and subsequent returns where known. Avoid treating a short trial as proof that the same approach will clear every remaining SKU. Decide whether to continue, change or stop the action.
